Clear the shelf before you stock it

A small online shop in Dammam has had a slow year, and the owner's instinct is to do more. More ads, more new products, a fresh look for the page, a sale.

Underneath, the shop is in poor shape. Half the listings show items that are out of stock. The size guide is wrong for two of the best sellers. The delivery times on the page were true a long time ago. The customers who did buy left reviews about the same three problems, and those reviews are still the first thing a new visitor reads.

Every bit of new effort lands on top of that. A good ad brings a stranger to a page that lets them down, and now the letdown simply happens faster and costs more.

The trouble with something that has been failing slowly is that the failure is built in. It is not a missing piece that can be added. It is a set of pieces that have to come out first: the dead listings, the stale promises, the product that keeps producing complaints, the habit of answering late.

That feels like going backwards, and it is. For a few weeks the shop gets smaller. There is less to show and nothing new to announce.

But building on a weak base throws the building away. Stepping back to remove what is broken is often the only way the next round of effort counts at all.
