Reconcile before you report
Three documents describe the same month of media, and none of them agrees with the others.
The platform dashboard gives one number. The agency's monthly report gives a second, a little higher. The bank statement, when finance closes the month, gives a third, and it is usually the one nobody in marketing has read.
I have watched this from every seat, and the reflex is always the same. Treat the gap as a measurement problem. Attribution windows, time zones, a currency conversion. The report that goes upstairs uses whichever number was in last month's deck.
The gap is rarely measurement. Look at what lives in it. The agency fee, sitting inside the media line because that was easier to present. The budget that was approved and never spent, still counted as though it had been. The credit note for a campaign that misfired months ago, which reduced the bill and never reduced the report. The refund on a return, which took the revenue back after the return on ad spend had been announced. The tax the dashboard does not know about and the bank very much does.
None of that is noise. That is the business. The fee is what the agency costs. The unspent budget is a decision nobody took. The credit note is a mistake and the refund is a customer who changed their mind, and every one of them was reported as media efficiency because the media number was the only one anybody reconciled.
Of the three, one is true, and it was written by people who do not care about marketing. The bank statement records what left. The other two record what somebody intended, or would like you to believe.
Governance is not a monthly call and not another dashboard. It is an unglamorous hour, once a month, with all three documents open, making the platform and the agency agree with the bank and finding out what the gap was made of.
